The ‘Don 3’ Chronology: Inside the 32-Month Preparation That Preceded Ranveer Singh’s Sudden Exit

The ongoing fallout between Ranveer Singh and Excel Entertainment over Don 3 has deeply shaken the Hindi film industry. As their legal dispute grows more intense, a major question is being asked across Bollywood boardrooms. Insiders are wondering why extensive and highly expensive preparations continued until just days before filming was set to begin if the actor had serious reservations about the movie. Trade sources reveal that Don 3 was not a rushed project; it was a massive, 32-month ecosystem meticulously built entirely around Ranveer Singh before it abruptly collapsed in December 2025.
The timeline of the collaboration shows how deeply invested both parties were leading up to the sudden split. The journey began back on April 19, 2023, when Excel Entertainment shot a first-look announcement teaser at its own expense to formally launch Ranveer as the new face of the franchise. When the teaser was released in August 2023, producers Farhan Akhtar and Ritesh Sidhwani took a massive reputational risk by backing Ranveer despite heavy online backlash from loyal Shah Rukh Khan fans.
The momentum continued into the next year with a formal term sheet being signed in August 2024, followed by a new script draft being handed to the actor’s team in March 2025. By August 25, 2025, Excel had finalized a grueling production schedule locked to run from January to July 2026. Ranveer even completed an intensive, studio-funded action training program between November 3 and November 12, 2025.
What has truly shocked trade analysts is how rapidly the multi-crore project unraveled right at the finish line of pre-production. On December 17, 2025, a highly anticipated character look test was abruptly cancelled at the last minute. Just three days later, on December 20, Ranveer reportedly called the producers directly to inform them that he was walking away from the franchise entirely.
This sudden exit has caused significant backlash within the trade community. Insiders find it incredibly difficult to reconcile why an actor would undergo active, expensive physical training in November for a project they intended to reject in December. Excel Entertainment had fully backed Ranveer as the next “Don” despite his recent string of box-office duds and had covered all pre-production costs.
